Nearly every company we meet has a CRM. Rather fewer have one anyone updates. The problem is almost never the software — it is that the system was configured for a business that sells differently from this one.

The problem

A CRM gets bought, configured over a weekend from the vendor’s default template, and filled with imported contacts. Six months later the pipeline report shows a number nobody believes, the sales team keeps its real forecast in a spreadsheet, and leadership makes decisions from a WhatsApp conversation.

The usual response is to buy a different CRM. This changes nothing, because the failure was never the tool: the stages did not match how deals actually progress, nobody agreed what "qualified" means, and updating it produced no benefit for the person doing the updating.

What we do instead

We start from the sales process as it is actually run, not as the org chart describes it, and configure around that.

  • Map the real process. How a deal genuinely moves here — who touches it, what has to be true to advance, where it usually dies.
  • Define the stages honestly. Each stage with a written entry condition, so "qualified" means the same thing to everyone and the forecast becomes arithmetic rather than optimism.
  • Configure, do not template. Fields, pipelines, permissions and automation built for your process — and ruthless about the fields nobody will ever fill in.
  • Migrate and enrich. Existing contacts, accounts and history brought across, deduplicated and enriched rather than dumped.
  • Automate the admin. Logging, assignment, reminders and reporting done by the system, so updating the CRM costs the salesperson nothing.
  • Report on what decides things. Pipeline by stage and by source, conversion between stages, cycle length, and where deals actually stall.

How the work runs

  1. Sit with the sales team. Two or three sessions watching how work really happens, including the parts that are not in any procedure.
  2. Agree the pipeline definition. Written stage entry conditions signed off by whoever owns the number.
  3. Select or keep the platform. Usually keep. We will say when a change is genuinely warranted and when it is displacement activity.
  4. Configure and migrate. Build it, bring the data across cleanly, connect the systems that hold the rest of the truth.
  5. Train on the why. Short, practical, aimed at the person who has to use it on a Monday.
  6. Review after a month. What is not being used gets removed; what is missing gets added.

Which CRM

We are not a reseller for anyone and take no vendor commission, which means the recommendation can be honest. For most internationally selling SMEs the practical choice is between a mainstream mid-market CRM and a lighter pipeline tool, and the deciding factor is nearly always how much process the team will genuinely tolerate.
